Hospice Chaplain / Midwife: A Re-Frame That Mattered

Friends, I have revised my website and blog to reflect this time in my life. As a way of leaving this vocation that always exceeded by grasp while filling me with purpose, I’m going back and picking up some tools (re-frames) that I found useful in the gardening we do. These “re-frames” mattered to me in my years of pastoral ministry. I’m passing them along with the hope that some will serve you as well.

Pete named it: “I feel like a hospice chaplain and a midwife.

In our circle of pastors we were responding to the question: “Your current ministry feels like or looks like a … what?” Pete’s response stayed with me. I played with it, trying on the images, experimenting with seeing pastoral ministry through these lenses. Over time it became a re-frame of the role for me. Of course, no metaphor captures the complexity of our work. But this frame reflects a truth I want to explore with you. Let’s consider these images separately.

Hospice chaplains help people die. They look for ways to align with the little, sometimes compelling movements of faith and gratitude during the journey toward one’s final breath. Pastors, as well, are given this sacred opportunity with parishioners.

But Pete was not referencing the standard, expected grief ministries of pastors, namely, the responses to personal losses that include death of a loved one or marriage or job or reputation. He was pointing to another level of loss more peculiar to the church in our historical moment.

This grief takes us to another category: the loss of church status, once “main-line,” now “side-lined”; the loss of congregational programs once vital but no more; the loss of familiar faith concepts, once life-giving but no more; the loss of institutional loyalty; and the loss of consensus about the essentials, e.g. what is Spirit/God about? … what is church about? … what is being human about?

Pastors these days hear a litany of laments:

“We don’t have young people like we used to” …

“I miss the old hymns” …

“you don’t talk about God in ways I’m accustomed to” …

“our ‘active’ members only attend maybe twice a month” …

“why, we used to have a thriving Sunday School” …

“nobody talks about tithing any more” …

“change, change everywhere, and now in church too.”

But there is an even larger sense of loss and lamenting, seldom named but nevertheless in the air we breathe. Nation-states are collapsing. Refuges know homelessness in unprecedented numbers. No longer can we assume a stable climate, predictable shorelines, and an ample, unending supply of clean water. Others have noted that 9/11, 2001 symbolically represents the undoing of U.S. exceptionalism. For sure, we are witnessing a gradual decline of our sense of privileged super-power at its peak during post-Cold War years.

This is my point. A huge amount of felt loss — losses on multiple levels, deaths experienced in various ways — is experienced by every pastor on a regular basis. People grieving over some kind of dying are the norm, not the exception. I think Pete is right. We are more, but not less than hospice chaplains.

Yet, I know of no pastor who “signed on” to be a hospice chaplain. Not one. Granted, hospice chaplaincy is both worthy and needed. But to see oneself as a hospice chaplain is a major shift in self-perception. A re-frame. It means valuing and appreciating grief work on these many levels. A priority insists on being clarified and embraced: assisting others in the letting go of what is no longer life-giving and, at the same time, companioning with others in the move toward re-formation, toward new life, toward birthing.

Yes, birthing. This takes us to the second image — a midwife. Clearly at this point I am now beyond my personal experience and can only draw on conversations with others, particularly with my ob-gyn physician daughter-in-law. But the birthing metaphor is so perfect, so essential, so biblical, so full of awe and mystery. Think of the fetus forming in the womb, growing until pre-natal life outgrows the constricting walls of the womb. The mother’s excruciating pain announces this point of no-return. But the movement toward new life cannot be stopped. Pushing forward is demanded. Evolution will not be denied. Either this singular evolving life will be supported or aborted. Amid it all, persons with “midwife” capacities offer skilled, compassionate, supportive presence.

Pete, in explaining his metaphor, felt the excitement of a midwife. He was witnessing pushes for birthing the new. Here and there, emerging from congregational relationships, were experimental ideas, programs and practices. This included many who were at work re-imaging their understanding of God, church and discipleship. The winds of spirituality blowing largely outside of the institutional church were beginning to blow within the congregation as well. It was as if he was midwife to emerging life pressing for birth, for breath, for new forms against the womblike strictures of the church.

At first glance, this metaphor of Pete’s — hospice chaplain and midwife — might appear as binary, as either-or. No, it’s not. It is not as if we do grief hospice work in the morning and midwifing of the new in the afternoon. Rather, I see the two dimensions, hospice chaplain and midwife, as held together by our most central theological affirmation of faith, namely, dying and rising, death and resurrection. It’s the Spirit’s way.

We affirm, as I understand our faith, that life and love cannot die; only the form of life and love dies. Any form — whether stage of human life development or stage of church life development or stage of faith development — will die. Our ego, ever clinging to form for security and comfort, will resist the dying, the letting go of our finite formulations. But like the trapeze artist, the trick is learning repeatedly to trust the letting go of one bar, enduring the up-in-the-air anxiety before grasping the next bar coming toward us. Isn’t this what we in the church name the paschal mystery embodied in Jesus — letting go, taking hold; dying, rising; life, death, resurrection.

If true, then this is our work: to help others learn to die in order to live, to help others learn to let go in order to embrace the next stage, to help others release their efforts to control/cling and trust the new life wanting to birth through them. This is where hospice chaplain and midwife meet. It’s one work that faces in two directions. It’s one call to be present in a way that bridges past and future.

This reflection ends with admiration. To stand in that breach, attending both to helping in the letting go and supporting the new being birthed, takes courage. Especially in our time of paradigm shifting, experienced in every institution, this role is seldom understood and appreciated. You can see why. Who likes to hear the message that much is dying in the church? Who is eager to hear the invitation to let go and trust the new yet unformed and unknown? Expect no kudos for that message! Then, on the other hand, what innovative souls, eager to get on and experiment with “being church” in fresh ways, want to hear, “Now be patient with those still denying the death occurring in the church!” Expect no kudos from them!

But this leadership during the “in-between-time” is critical. The church needs clergy called to this challenge. This challenge includes the inner work required. The pastor must learn to release dependence on kudos, to let go of the egoic need to be understood and affirmed, to, as Ethel Waters once said, learn to become “applause deaf.” To relinquish the known and trust the birthing Spirit of the unknown may be the hardest inner spiritual work embedded in this re-frame — being both hospice chaplain and midwife.

I hear this same re-frame in Vaclav Havel, the poet, playwright, philosopher and first president of liberated Czechoslovakia. Let’s give him the final word: “We offer leadership in a transitional period, when it seems that something is on the way out and something else is painfully being born.”


Triangling in the Text: A Re-Frame That Mattered

With this first re-frame, let’s go to a characteristic aspect of our work—preaching. Addressing regularly the same community over multiple years is unique among professions.

When I retired someone asked me, “Mahan, will you miss preaching?” Without hesitation I blurted out, “Yeah, I sure will. How will I know what I believe?” It’s true. Preaching was the opportunity to work out my sense of the gospel’s take on the meaning of life with a community of soul friends week after week after week . . . in my latest instance, for fifteen years. It became an on-going conversation that starts with the life and lives of the congregation and returns to the life and lives of the congregation. Each Sunday after stepping up to the pulpit I could have said, “Now . . . as we were saying.” There’s nothing like it: this on-going conversation about faith, hope and love with people you know and who know you. Preaching, while never losing its sense of audacity and chutzpah, came increasingly to feel like an unimagined privilege.

But privilege was not my word for preaching during the first part of my pastoral ministry. “Performance” was the word. I felt an enormous pressure to “make it happen.” My congregation deserved my very best. And more to the point, my competence was “on the line” week in and week out. More than I like to admit, it was about me, an awareness frequently confirmed by after-comments: “That was a great sermon . . . you really touched me today . . . you are getting better and better.” These responses, of course, just pushed me to try harder.

But along my learning curve of this art appeared a fresh, new concept that named what I was beginning to intuit. It is a re-frame that changed my understanding of preaching. The gift came from friend of preachers, Walter Brueggemann, drawing on an insight from family systems theorist Murray Bowen in an article “The Preacher, The Text, and the People,” (Theology Today 47 1990. 237–47).

Bowen noted that life requires homeostasis (balance and stability). For instance, a tripod requires three legs, not two, in order to be stable. Similarly, when two human beings feel unstable, they often “triangle” in a third person or issue as a way of reducing the tension and sustaining the balance between them. You know well the experience. Recall two parishioners in conflict who (likely unconsciously) “triangle” you in as problem-solver or maybe even as the “problem.” This reduces the tension in their relationship while leaving you holding the anxiety. These lethal triangles are “bread and butter” challenges for pastors.

But the re-frame so helpful to me is a positive use of “triangling.” Brueggemann calls on the triangle concept in family systems theory to present his understanding of preaching. Preaching is generally seen as occurring between pastor/preacher (A) and people/congregation (B). It sure looks that way: preacher in the pulpit addressing people in pew; preacher speaking, congregation listening; preacher interpreting scripture, people agreeing or not agreeing. It’s an interaction between only A and B, it seems. And when the conversation is controversial, it’s predictably a win-lose proposition, some agreeing with the preacher, others not. In either case, the focus remains on the preacher and sermon.

What if, as Brueggemann suggests, the voice of the biblical text is “triangled” in as “C”? I’m not talking about “tipping our hat” to the text, seeing the text as a jumping off place for our untethered imagination. Rather, in Brueggemann’s thinking, you as preacher (A), along with the congregation (B), come under the authority of the text (C). It’s the text that matters. It’s the sense of God’s Word through words—scripture and ours—that matters.

I found this perspective liberating. When I allowed it, I was no longer performing. It lifted the burden I felt to interpret brilliantly, to craft a polished sermon, to declare a memorable message. I was freed to realize that I am not the subject. My sermon is not the subject. The text is the subject. God is the subject. Christ is the subject. Spirit is the subject. The “triangle” makes it clear. The primary action is between the congregation and the text, not between the congregation and me.

We, as preachers, are left with the privilege to engage the meaning of the text out loud hoping all along that the preaching stimulates the member’s interaction with the text. My role becomes more prompter than expert. I was to honestly struggle, play and fuss with the text—in public—wanting my words to provoke a similar engagement between listener and text, “B” with “C,” parishioner with Spirit. We say in effect: “Friends, this is what I see, feel and hear in this text. Here is where it takes me. This is where it can take us. Where does it take you? What do you see, feel and hear? ”The shift occurs: the sermon becomes primarily about God and the congregation, not about you and the congregation.

I found this re-frame transformative. It re-shaped my vision of preaching. And more importantly, on occasion I could internalize this truth emotionally and spiritually.

This way of re-framing preaching is also a way to conceptualize leadership. That will be the subject of the next Re-frame.


Meaningful Evaluation

Meaningful evaluation—an oxymoron? Well, maybe not.

Jim Chatham, a retired Presbyterian pastor, told me a story that gives a new angle on evaluation. I wish I had heard the story in earlier days of active leadership.

Jim invited a glass artist, Ken VonRoen to meet with him and some other pastors. The setting: one artist of one medium meeting with other artists of another medium. The conversation included the question of meaningful feedback or evaluation. VonRoen was clear:

I don’t ever let the question, “Do you like it?” be the question used to evaluate my art. No. The question is, “Does my art call you forward to a place where you have not been before? Does it ask you to look at your normal world through different eyes? Does it invite you to a new perspective?” If it does, then I have succeeded! I hope you like my art. I try to design it so you will. But that is not the point.

Upon hearing this story my imagination fired, picturing its application as a pastor.

Parishioner: leaving the worship service saying, “I sure liked your sermon.” Pastor: “Thank you, so much. Could we step aside for a moment (or, more likely, can I call you this afternoon)? I want to hear what you liked and what it meant to you.”

Or, on Monday morning at staff meeting, “Where did our ministry last week, including leading worship yesterday, take us personally to new places in our lives, to new ways of seeing?”

Or, parishioner in a note: “Pastor, during my grief, you meant so much to me. We couldn’t have made it without your words and presence.”

Pastor: calling (not emailing or texting), “Pat, thank you for your gracious note. I treasure as well the time together. Could we talk now or at a later time that suits you? I am curious. What about my words and presence helped you get through that dark time? Also, I would like to share how that time with you, Kathy and Mel, helped me see some new things.”

Or, parishioner or colleague: “I didn’t much like your sermon (or your comment, or what you did).” Pastor: “I’m interested. Tell me more. Where did what I said (or do) take you?

Or, pastor meeting with core leaders at the usually unsatisfying annual evaluation, suggesting, “Let’s talk specifically about where our leadership of the congregation during this year has taken us— perhaps personally or as a leadership team or as a congregation. Are we in new places we have never been before? Are we seeing with new perspectives?

Meaningful evaluation? Yes. Maybe it is possible. But my, what courage and inner security it takes to ask these questions. Do we really want to know?


No Separation — Really?

I have been pondering a lot these days the so-called delusion or illusion of separation. If true, the implications are enormous. You and I keep hearing from various quarters today, including quantum physics, that everything, as well as everybody, are profoundly connected. Here are some quotes that have been rolling around in my mind and heart.

From Albert Einstein: “A human being is part of a whole, called by us the ‘universe,’ a part limited in time and space. He experiences himself, his thoughts and feelings, as something separate from the rest . . . a kind of optical delusion of his consciousness. This delusion is a kind of prison for us, restricting us to our personal desires and to affection for a few persons nearest us. Our task must be to free ourselves from the prison by widening our circle of compassion to embrace ALL living creatures and the whole of nature into its beauty.”

Then there is the Trappist,Thomas Merton, who wrote an autobiography as a young monk about leaving the evils of the world. Years later a sudden epiphany at the corner of 4th and Walnut in Louisville seemed to turn him toward the world.  He was on a routine visit when he found himself in the middle of a shopping center staring at a group of strangers. He writes, “I was suddenly overwhelmed by the realization that I loved all these people, that they were mine and I was theirs . . . It was like waking from a dream of separateness.” With joy overflowing, he continues, “Thank God, I am like other men!”

According to Jim Marion and others, this “no separation” way of viewing the world is what  Jesus was about. In his book, Putting on the Mind of Christ, he suggests that the central message of Jesus, the Kingdom of Heaven, is a metaphor for a unitive or non-dual state of consciousness. This awareness sees no separation — not between God and humans, not between humans and other humans (and I would add, between humans and non-humans). No separation as in the image, “I am the vine; you are the branches. Abide in me as I in you.” No separation as in “Love you neighbor as yourself (not “as much as you love yourself”)

Are we that connected? Are we to be continuations of each other? Is the power, the juice in  relationships found in the connection of “in between,” and not either-or? I have heard this in the voice of feminine thinkers. I hear it in the voice of leaders calling for collaboration, partnership and cooperation.

The lower consciousness we know well. We live by seeing differences, by separating this idea from that idea, this person from that person, this option from that option. Nothing wrong with that. In fact, we cannot get very far in our world without this capacity for binary thinking. But the starting and ending place for us in the West has been the single, separate person or part or group. That’s changing, it seems.

Truly I am trying to sort this out. Some suggest a multi-level approach. Perhaps on one level of consciousness we see separation and value differentiation. But we appear also to have a capacity for another way of seeing. If I understand those quoted above, on another level of consciousness, separateness is a prison, a delusion, a dream from which we must awaken if widening circles of  compassion have a future.

Non-attachment . . . But How?

Not to be attached to outcomes — was our subject last time. But how? How can we do that?

Those of you who responded agreed on the importance of not identifying with outcomes. But you likely said under your breath, as I did, “Sounds good, but it’s sure easier said than done!”

So, what practices help us find that inner freedom from detaching to particular outcomes? What helps us keep from “nailing” (attaching) our well-being on what we cannot control, like particular results?

I’m suspect you have some practices that work for you. Here is one that I practice occasionally. I encourage you to read it slowly, perhaps many times until it sinks in. It is all about detaching, or dis-identifying, and realigning with our deepest identity. This is my adaptation of the exercise from Ken Wilbur in No Boundary.

I have a body, but I am not my body. My body may be tired or excited, sick or healthy, heavy or light, but that is not my deepest identity. I have a body, but I am not my body. I am, beloved, graced . . . unconditionally.

I have desires, but I am not my desires. Desires come and go, floating through my awareness, but they are not my deepest identity. I have desires but I am not desires. I am, beloved,  graced . . . unconditionally.

I have anxieties, but I am not my anxieties. I can feel anxiety and other emotions. They pass through me, but they are not my deepest identity. I have emotions, but I am not emotions. I am, beloved, graced . . .  unconditionally.

I have thoughts, but I am not my thoughts. Thoughts come to me and thoughts leave me. Egoic thoughts are not my deepest identity. I have thoughts, but I am not my thoughts. I am, beloved, graced. . . unconditionally.

I have a work/vocation, but I am not my work. Work comes and goes, sometimes exciting, sometimes discouraging. Work is not my deepest identity. I have work experiences but I am not work. I am, beloved, graced . . . unconditionally.

I have hopes for outcomes, but I am not any outcomes. Outcomes come and go, sometimes realized, sometimes not. They do not form my deepest identity. My well-being is not attached to results. I have aspirations, but I am not my aspirations. I am, beloved, graced . . . unconditionally.

If you continue to repeat this exercise, you may notice subtle shifts in your sense of “self.” Our deepest identity, as I understand the gospel, is being a delight, graced, unconditionally accepted, a participant in the flow of divine compassion in the world — always gift, not our achievement. But to get to this core identity requires dis-identifying from other attachments (“idolatry” would be the biblical word). It’s the shift from nailing our sense of self to particular results to holding lightly hoped-for outcomes. It is the difference between “I have to” and “I want to.”

I hear a lot these days that spirituality is about “letting go” and “letting be.” And I agree. But how is that possible unless we are rooted and grounded in an identity already given? It seems we spend a life time learning to accept and live from what’s been true all along.

My dog, Katie, has no problem living in grace, from grace. I sure do.


React or Respond

To react or respond, that is the question! If you are reading these reflections, you share my curiosity about leaders. I’m guessing that when you observe leaders you look for signs of their reactivity, that is, their automatic reactions, their triggered emotions of flight or fight, their voice becoming high-pitched and insistent. And this you can assume, there is a huge knot in their stomachs. We are animals. Yes, we are animals who have evolved by learning survival reactions.

But we are human animals. We possess an amazing capacity to watch ourselves. Has it ever struck you as odd that you can step back and observe yourself like seeing a movie? I find that remarkable. For instance, you can “see” yourself: where you were, what you were doing and what you were feeling yesterday at, say, 10:00 am. Or, you can imagine (put yourself there) where you will likely be at 10:00 tomorrow.

This capacity to self-observe goes by different names, like, “inner observer,” “witnessing presence,” getting to the “balcony.” And—this is my point—this capacity allows us to respond, not react. It’s crucial for a leader to learn to respond, seeing options, and not react automatically with behavior rising from past wounds and present fears. I see two dimensions to this capacity: one, with the mind; the other, with the heart.

First, the mind. “Getting to the balcony” is a favorite metaphor of Ronald Heifetz. He asserts that leaders spend too much time on the “dance floor” caught up in immediate interactions and not enough time getting to the balcony to see the big picture—observing the patterns and possibilities that are not clear while “dancing.” You know the benefit of stepping back and reviewing the “dance floor,” physically getting to the “balcony” of a day away, or an extended retreat, or a couple of hours a week, or an hour at the beginning or end of the day. All the better when we do this kind of reflection with colleagues.

Sometimes, in the midst of the “dance,” let’s say in a heated committee meeting, we can learn the capacity to step back internally and ask, “What’s going on here?” Plus, we can even observe ourselves interacting. We do self-talk while watching ourselves with a running commentary, like “Mahan, you handled that question really well,” or “Mahan, that question caught you off guard. Sure pushed your buttons!”

I am assuming that developing this capacity to step back, disengage, and activate our “inner observer” gives us options. We are more likely to respond, not automatically react, thereby leading from a more intentional place. This is a mind sort of thing.

In the next reflection I want to address the topic of leading from the heart. According to most sacred traditions the “heart” is not the center of our affections, as we see it in our culture. It is the organ of alignment with divine movement. Let’s explore that angle.

 


Behavior Change: How Does It Happen?

Change. You and I are in the change business, more typically called by us—conversion or transformation or repentance. In our preaching, teaching, leading and pastoral care, we assume that, with God, positive/healthy/redemptive change is possible.

Yet, we lament how hard change is, how little significant behavior change actually occurs in ourselves and in others. Apostle Paul names it: “I can will what is right, but I cannot do it. For I do not the good I want, but the evil I do not want is what I do.” (Romans 7: 18,19)

I found some help from the current research on the brain. Specifically, I pass along some findings noted in an article, “The Neuroscience of Leadership,” by Jeffrey Schwartz and David Rock (Strategy and Business, Spring, 2009)

Let’s begin by understanding the pain in change. One part of the brain (basil ganglia) is hardwired for routine, set habits, and familiar activity. It will set up a fierce fight against desired changes in behavior. When the prefrontal cortex, the hard working part of the brain, wants to implement some important change, expect the basil ganglia part of the brain to rise up with a resounding, “No. Don’t do that! Stay with what’s comfortable and predictable!” This part of the brain makes strong efforts to sabotage. Because of this persistent resistance, Skinner’s incentives, “carrot and stick” approaches to changing behavior do not last. Neither do, according to Rock and Schwartz, the approaches to change from humanistic psychology that depend on empathetic listening and self-understanding.

From this brain research, what is required in change are three things. One, from the prefrontal cortex, there must be a sustained focus of repetitive attention on the desired changes. This means practicing this new behavior regularly, even daily. From such focused attention, even in the face of discomfort and impulse to return to familiarity and routine, new patterns and connections in the brain will be formed. And eventually, the new pattern drops to the basil ganglia, becoming habitual.

Think of learning to drive a car or learning to play a song on the piano. If the repetitive focus of the prefrontal cortex remains strong during the disorienting phrase and does not yield to the resistance, eventually our driving the car or playing the song becomes more routine and comfortable. That is, the behavior comes more from the basil ganglia than prefrontal cortex.

A second insight, relevant to our work, is the place of small peer-learning groups. For example, the Toyota company has fostered behavior change through workplace sessions in each unit that occur weekly, even daily. In these meetings, workers talk about how to make things better. In the interactive, collaborative process, they are training the brain to make new connections. In fact, Rock and Schwartz note, “These shop-floor or meeting-room practices resonate deeply with the innate predispositions of the human brain.”

A third finding I find significant is the importance of self-direction in change of behavior. Any pressure to change from others, as in advice-giving, will be resisted. So for lasting change to occur, a person must choose it. This is why coaching is effective. A coach supports and honors the self-direction of the client by asking curious questions and wondering with the client about options. The motivation for change must be from self, for self-chosen goals.

I take away from this article these three things to ponder: the crucial role of regular practicing; the importance of peer-learning; and the importance of self-direction, for our change and the change we hope for in others.


For Those Who See . . . or Want to See

This provocative metaphor, “getting to the balcony,” I carry around with me, and suggest you do as well. It is a way of naming the leader’s challenge to balance immediate action (the dance floor) with a larger/deeper perspective (the balcony).

A congregation, our any system, looks like the activity on a dance floor. Some members are into “line” dancing, other dancing in twos, or even solo. Everyone is attempting, sometimes successfully, to follow the music. Some sit along the sidelines, contented or discontented observers.

And as leader, you move in and out of these dances, frequently uncertain of next steps. Sometimes you lead, sometimes you follow. Regardless, you are expected to stay focussed on immediate action: deadlines to meet; phones calls, text messages, e-mails to answer; visits to make; always another task to complete. I’m guessing that you feel on your own to “get to the balcony,” where you can see the “big picture,” noticing patterns, observing discordance, detecting direction, gaining perspective, looking for the Spirit’s movement toward mercy and justice—in other words, the work of discerning.

This is more than seeing the larger sense of your congregation. In our day, with commentators of our times saying we are experiencing major paradigm shifts, we are left asking, “Where is the Spirit moving within the Western church . . . within religions . . . within humanity , . . within creation?” You and I have assumptions that profoundly influence our active leadership. But how clear and conscious are they?

This summer I am savoring a recent biography of Dietrich Bonhoeffer, by Eric Metaxas.

I’m curious, what made it possible for him to see so early the demonic thread of anti-Semitism, so skillfully understated, in early Nazism? What enabled him to perceive so clearly the existential choice before the German church—either Hitler or Christ? No one seemed to see so perceptively as Bonhoeffer.

What were the “balconies” from which Bonhoeffer gained such prophetic perspectives? These are the balcony places in his life that stand out to me: his regular, daily practice of meditating on Scripture, asking, “What is God saying to me and the church? To what is God calling me?”; his ongoing reflections on “the signs of the time,” usually in dialogue with close friends (sometimes in retreat settings); his love of solitude, prayer and music; his preparations for teaching and especially preaching; and his international and ecumenical relationships which gave him the distance and perspective that other German pastors did not have. All of these were disciplined occasions for him to drop back from the disorienting chaos of his environment and the constant press for immediate action. From these places he seemed able to see beyond the moment, beyond his fear, beyond the German church, and beyond even Germany. Paradoxically, his imprisonment while awaiting execution (which was intended to neutralize Bonhoeffer) became the final “balcony” from which he could see the post-war re-shaping of the Christian witness. We are still unpacking his words from the prison at Tegel.

Take with you the example of Bonhoeffer and the provoking questions, “What helps you see? What balconies are places from which you attempt to discern the movment of Spirit in your life, congregation, and larger church and world?

Having those balcony places located, and regularly visiting them, just may be the most important discipline of your pastoral leadership. And, likely, this practice will be the least supported, rewarded, and understood by others. It’s up to you.

Ministry As Spiritual Practice

I, like many of you, live from three public vows: baptism, to love from/with/as Jesus loves; marriage, to love Janice (and children); and ordination, to love and serve the church. Of course, at the time, I knew so little about the promises I was making. (Aren’t you also amazed at your leaps of faith?) Nevertheless, these oaths framed my core identity, frames on which I have been hanging life experiences ever since.

The pressure I felt as a pastor, both external and internal, was to give priority to ordination. This priority was fueled by my need to do well and the needs of the congregation for my time and energy. That’s appropriate. My baptismal journey toward Christ-ness is my responsibility, not theirs.

In this reflection, I am wondering about the ways that ordination, that is, serving the church, gave me a spiritual practice, a way of inner transformation dramatized in baptism. These come to mind.

Preaching was one. It seemed to come around every three or four days. But, more often than not, it was a rigorous spiritual discipline, a kind of extended “lectio divina.” All during the week I could ruminate on the upcoming texts, listening for the Word of life for me as well as the congregation. In my better moments, I carried the text with me into pastoral conversations and institutional concerns, on the look out for connections with the text. If I allowed it, the text would be working on me, more so than me working on the text. In retirement, someone asked if I would miss preaching. I remember my response: “How will I know what I believe.” I miss this regular spiritual practice.

Second, I think of our presence with the dying, death and subsequent layers of grief. It is our specialty in a generalist vocation. Along with the “fear and trembling” of being present in such vulnerable, sacred moments, there was also a mirroring of my own mortality. Always I left pondering, “what really matters?” Each time I felt more keenly the gift of “now” in all its preciousness. And returning home, invariably I hugged Janice a little longer.

Third, there is pastoral care in other contexts. Because of our calling, we enter, upon invitation, into the private places of a person’s life and be there with presence, and sometimes sight. But also we are there as learners. We are privileged with a “ring side seat,” close to the fight for meaning and the yearning of faith. We are students. They teach us, each one.

I note one other way that ministry was a spiritual practice of transformation, when I allowed it. We engage in so many difficult conversations, difficult relationships, difficult crises. When we declared our ordination promises, none of us anticipated so many difficult interpersonal challenges. But, if I had the courage to see, each encounter would unveil my huge needs for security, approval, esteem, power and control—all characteristics of the egoic self. Each one offered the opportunity to transcend self-preoccupation. Each challenging difficulty invited the option of letting go, trusting, forgiving, and surrendering to Spirit at work for Shalom in all things.

A couple of quotes address this very point:

“Christ is revealed in those with whom we have the good fortune to be stuck.” Stanley Hauerwas

A Tibetan prayer: “Grant that I may be given appropriate difficulties and sufferings on this journey so that my heart may be truly awakened and my practice of liberation and universal compassion may be truly fulfilled.”

This too about a stance of ministry as spiritual practice. Nothing is wasted. Everything that happens is grist for transformation. Everything can contribute to our baptismal journey.


Near-Death Experiences

It was a near-death experience, the kind that frequents the life of a pastor, but less frequent for a retired pastor.

Just minutes after Ann died, I stood at her bedside along with her three devoted daughters. For many days, Joyce, Deb and Kay had been loving their mother—embracing, stroking, bathing, changing diapers, feeding, smiling, singing, praying gratitude. “Full circle,” I thought. Here, in this bed by the window, they had been caring for their mother in precisely the same way they were cared for at birth. As we held hands across her bed, the Mystery sank in on multiple levels: ending and beginning, death and birth.

In Western culture death is primarily denied. And feared too. We push the awareness of death down into our unconscious only to experience its projection all over our media screens. But mostly, except when death invades our intimate circles, our conscious thinking does a good job in keeping it “out of sight, out of mind.”

As pastors we don’t have this option. I’m glad. The experience of dying and death is always “near.” Like no other professional, we are expected to show up all along the continuum—from early stages of dying to death rituals to follow-through grief ministry.

Back to Ann lying lifeless before us. I kept to myself the question demanding a response: With Ann, as she was, now gone, is there “something” that lasts? In all the impermanence, is there any permanence? Is there “reality” behind these appearances, “something” invisible, “something” gracious and awesome and beautiful?

For certain, “love” was and had been present—the hard, sweaty, sleepless, earthy, self-emptying kind. No question about that.

I turned to the words I always do, Paul’s bold effort to name this Presence: “Love never ends . . . and no-thing now or later, in life or death can separate us from the love of God in Christ Jesus our Lord.”

Then I went home and hugged Janice so hard, she said, “What’s gotten into you?”


Leadership That’s Relational

Maybe its our cultural love affair with individualism that distorts our view of leadership. Say “bold leadership” to someone and I wager that on the inner screen of their mind will pop up an individual who sticks up and stands out. Leadership comes from within the individual, it seems. Not wrong. Just limited.

This, I submit, is a deeper truth: bold leadership is relational. It comes from human interaction. Most often leaders do not stick up and stand out. Leadership is taking a stand within relationships—“this is what I see;” that invites a stand from the other(s), “what do you see?” Or, often the reverse, “what do you see?,” then, “This is what I see?” From the interaction, synergy occurs, an insight surfaces, next steps appear, a direction forward emerges. Leadership comes, not primarily from within a individual, but from a community of interactive, respectful relationships.

For pastors, it may look like this.

In sermons, “This is what I see in this text or where I think the Spirit in this text speaks to us;” implying, “What do you see in this text? How is God engaging you through this text?” From the internal dialogue, not voiced, synergy is occurring, perhaps awakenings and new resolves. Through these faithful interactive relationships of text, preacher, people, I believe the Spirit is at work leading.

In committee meetings, “This is what I see [as the problem, as a direction to take, where this discussion connects with our mission, etc.]” An invitation is implied, “What do you see [making sense of our dilemma, possibilities, etc.]?” Back and forth, back and forth. Sometimes as pastor you hold back, first wanting the insights from others before you offer you own. From the synergy, likely new options forward will appear.

In pastoral care, “Ted and Martha, this is what I see [or what I hear or wonder about, etc.]?” The invitation, “What do you see [getting clearer, becoming more complex, possible options for action, etc.]? From the synergy, new awareness, next steps, a direction may be discerned. It’s the way of “a leading.”

Little risks, undramatic, mutual “stands”—spoken and heard—within relationships is where I look for bold, creative leadership to break forth.


Tis the Season . . . for Laughter

Before I make my point, first, a disclaimer: this is not a season of laughter for lots of folks. As pastor, you know the red underbelly of the season’s “ho, ho, ho”—the absence of laughter for many. Even after a decade of retirement, I remember the roller coaster ride, the highs of joy, the lows of grief and loneliness.

Nevertheless, this season does give blanket permission for play—time off from work and school for games in the living room and on the field or court; festive meals with family and friends. More humor, smiles, jokes, laughter, good wishes, perhaps more than any other time of year.

What might this have to say about pastoral leadership?

I offer a hunch.

During the holidays we, along with our congregations, are not so serious about accomplishing. Yes, during these days, you work hard to provide worship celebrations of the Christ child but these efforts are not means to an end, they are ends in themselves.

We have permission to hold lightly the important work we do in the world. And it is important work we do in the world. The church is for others; its witness affects change toward justice and forgiveness and non-violence and healing and reconciliation.
But the Advent/Christmas season invites transcendence. It invites us to step back and claim some distance from our attachment to results. For a spell, “it’s” not about us and our worthy goals. Committees take a break. No meetings for planning. Most everybody, including the church, sets aside their calendars and turns to Grace—the gifts, the gratitude, being, not doing.

And laughter, too. Transcendence restores humor.

The Time of Your Life

It’s an interesting phrase: “I’m having the time of my life!” From a faint remembrance of NT Greek, I can identify that as “ kairos”time, “wonder-full time,” as in Jesus came “in the fullness of time.”(Galatians 4:4)

These “kairos” moments of wonder/awe/astonishment are huge surprises of joy that occasionally wake us up to abundant life. But they are occasional. We can’t produce them, plan them, manipulate them. Like accidents, they just happen. Yes, our intentional anticipation makes us more “accident prone.” But “kairos” moments remain gifts, not achievements.

So, let’s think about what we do have some control over — “chronos,” the other kind of time, as in clock time, calendar time. This we have to work with: our presence in time. “I’ll stop by at 4:00” . . .”Let’s make it at your place at 11:00” . . .”Does 7:30 work for you?”

Other professionals have tangible tools to yield, drugs to dispense, documents full of rules to follow. Much of their work is scheduled; most of our work we schedule. Their day is largely structured; we, for the most part, structure our day. Most leaders report their use of time. We don’t.

I felt the difference when I moved from being a director of a hospital department to becoming a pastor again. Oh, the freedom to plan my day! But soon I was feeling, oh, the burden of this freedom, so many demands and so little time. My to-do list, created in the morning, ended the day with maybe half of the resolves checked off.

e.e. cummings has a word for us: “To be nobody but yourself in a world which is doing its best to make you somebody else, means to fight the hardest human battle ever and to never stop fighting.”

If that’s a human dilemma, and I think it is, then how much more this is true for us. We don’t have one contract about our use of time with an employer; we have multiple, ill-defined contracts with a congregation full of employers. And if our primary offering is our “presence in time,” then congregants rightfully have claims on our calendar. Their personal needs and the needs of the institution fill our schedule. Given the nature of our work, not from some evil intent, much of each day is spent responding to needs as they arise. Before we know it, we can feel defined by others, or in cummings’ words, these expectations can “make you somebody else.”

I’m interested in how you handle this freedom. As for me, this one practice helped me most in this “fight” to maintain the final word of self-identity: working at self-definition at the front end of a day or season or year.

My day was, and is, different when I can take at least an hour in the morning to remember. I turn to readings and prayer that call me back to the one mirror that reflects my deepest identity, as Abba’s beloved, as a follower of Jesus, as a graced channel of Spirit. I assume that the day will bring other mirrors that reflect lesser identities, so I try to start the day “rooted and grounded” in the Love/Life much larger than me. Then I look at the calendar’s day and week with this priority in place. What matters most about this day? How will I align myself with this Spirit today?

Also, periodically, usually every month or so, with calendar in hand, I would look at my investment of time through these questions: What does the congregation at this point in time most need from my leadership? And, what am I passionate to give?

And finally, once a year during vacation, Janice and I would review the next year, first penciling in a week of renewal for each one of us, then a week for us, and finally at least a week for the family.

I’m not discounting the truth that much of ministry is in the unplanned interruptions. To the contrary, because of this truth I attempted the ever redefining of calling, values and core identity at the front end of the day or season or year. This attention to “chronos” time made “yes” and “no” easier to discern.

I am interested in how you “fight this hardest battle” with the time of your life.


Relationships, Not Issues

Listen to the language around you. Notice how often problems are defined as “issues” e.g., the racial issue, Islamic terrorist issue, the abortion issue. Or closer to home, “Pastor, we’ve got an issue ____ that needs solving.” (You fill in the blank—“our giving is way behind the budget this year”; or “Jan doesn’t respond to e-mails fast enough.” Or, even closer, more personal, “Pastor, some of our older members don’t think you visit enough,” or, “I get lost in your sermons, not sure what your point is.”

My assumption around most “issues” is this: the problem is someone else’s fault and someone else (often you) should solve it. In family systems’ language, an “issue” (C) is often triangled in as a way to avoid the responsibility of the persons involved (A and B). Issues invite projection; the problem is out there. Issues, on the other hand, can challenge those in relationships to take responsibility for resolution.

Consider this rule of thumb: redefine issues as challenges to deepen relationships.

Let’s try this with the above examples. From “racial issue” to “How are we in relationships that cross racial lines?” From “Islamic terrorists” to “How can we foster understanding and deepen relationships with Islamic persons?” From the “abortion issue” to “How are all relationships, including with the fetus, impacted by the option of abortion?” From “Pastor, our giving is behind . . .” to “Thanks for raising this. Who do you think, along with the two of us, needs to join us in deciding how to respond?” From “Jan doesn’t . . .” to “Have you talked with her or him about your concern?” From “ . . . don’t visit enough” to “You are exactly right. Help me. Since you know these members so well, would you be willing to visit with me, perhaps even set up the appointments? A bonus would be getting to know you better.” From “getting lost in your sermons . . .” to “Thank you for letting me know. I want you to understand my messages, and I want to listen to your questions and confusions. How about us getting together over coffee and talk about last Sunday’s sermon?”

My biggest pastoral challenge in this regard was when a gay couple in the congregation asked for a public service of blessing on their commitment to each other. Most people, including the media, wanted to define this as a “gay issue.” I kept saying, with limited success, “No, this is not an issue. This is about people, two members who are part of our community. Let’s ask, ‘How will we be in relationship with Jim and Bill, with each other, with our sense of God’s purpose?” And I kept saying during our many months of discernment, “How we decide is as important as what we decide.” That is, how we listened, how we expressed ourselves, how we studied, prayed and worshipped together would either deepen our relationships or fracture them.

In retirement, I have been gifted with close Quaker friends. By valuing the leading of the Spirit within and between persons, they make every effort to listen and not coerce. In fact, for them the process of decision-making is an extension of worship. Making decisions, for them, is another way to deepen their relationships with each other, with the Spirit and with the world. That is their intention.

I suppose there are “issues” that are just that, issues. But, most of the time, I submit, they distract us from the hard work of deepening relationships.

 


The Mountain, Not the Weather

“What’s it like, Carl, when you moved from professor to pastor?” I asked. At the time, I was making a similar transition. His response, “Well, your highs will be higher and your lows will be lower.”

Carl was right. The nature of our work makes it so. Even within the same day, you can move from the thrill of celebrating the Wilson’s first born to the shock of Lou’s diagnosed, inoperable cancer . . . from the high of someone “getting it,” hearing grace to the low of another hearing “judgment, I’m not enough” . . . from the charged promises embedded in pre-marital counseling to the despairing news of Al moving out of his house . . . from the synergy of committee collaboration to the fractiousness of committee differences . . . from the hope in Alice’s baptism to the lament of Jim’s exit from the church in anger. What a roller-coaster ride ministry can be, up and down, emotionally high, emotionally low.

In some sense this is life, everybody’s life. In a given day, we are stretched between the poles of suffering and wonder. Our hearts are asked to contain huge amounts of both pain and joy.

For us, the occupational hazard is in the projections. As pastors, we stand up, stick out, and like a Rorschach test, we invite judgments all the way from “You are the best preacher I have heard”

. . .”you listen well, not like our previous pastor” . . .”you are just what we need” . . .”I love the way you put things” to “your sermons are good but I wished you visited more” . . .”you visit, I appreciate that, but I wished you studied more for your sermons” . . .”you talk about money and mission too much” . . .”You don’t speak enough about money. Just lay it on the line!” We are employed by those with the right of evaluation. Multiple employers; multiple evaluations—salted with projections.

Of course, we internalize these projections, even if for a moment, feeling special, feeling inadequate. As if riding on an emotional roller-coaster, “up” we go toward ego-inflation; “down” we go toward ego-deflation. Or as one pastor admitted, “I go from ‘I am so privileged to be doing this,’” to ‘I want to get out of here.’”

Ah, “ego” is the word. Our ego loves the excitement of roller-coaster rides. That’s not bad, but it is so limiting . . . and exhausting. There is another larger part of us, sometimes called the Self or inner observer or inner Witness or Christ within. It’s that part of us that can sit back, stroke our chin with curiosity, and ask, “What’s going on here? Where is the kernel of truth is what’s being said? What’s being ‘hooked” in me that needs the light of day?”

In my case, often lurking in the shadows was my need to be needed, to be loved, to be applauded. So these projections, if I allowed them, could invite me, once again, to thicken the truth of being loved as gift, not achievement.

Working with projections, ours and others, can be this kind of inner soul work. The “highs” and “lows,” like the weather come and go, while the mountain rests secure in its grace. At our deepest identity, we are the mountain, not the weather.


Preaching from Astonishment

“The way to faith leads through acts of wonder and radical amazement. Awe precedes faith.” (God’s Search for Man, Abraham Joshua Heschel)

I heard it first from Heschel: awe/wonder/ radical amazement precedes faith. Astonishment comes first.

Did you not find it so? At some point, and many points after, you were overwhelmed with the outrageous generosity of God. You got it! You realized with heart and mind that all living beings, including yourself, are enfolded in a gracious Mystery, most clear but not limited to Jesus. Amazing! You “saw” it, that the love you are wired for is already present, a gift to be received and lived from. In those moments that interrupted times of doubt and despair, you turned (repented), trusting yourself to this “hold on to your hat,” astonishing Presence. And your initial “turnings” led you to ordination then on to pastoral leadership.

But astonishment is hard to sustain. Like love, astonishment is both an effortless happening and the result of constant effort. We fall in love; we create love. Love happens to us; we make love happen. So it is with astonishment, awe, radical amazement.

With this in mind, let’s think about preaching. It can be difficult to sustain astonishment in our preaching. After all, as pastors, you preach—say, forty sermons a year, not counting the funeral and wedding messages. How can something so regular maintain its mystery and wonder?

Let’s get even more specific and practical. And personal too. I’m remembering a typical week of sermon preparation. For me it started on Monday. I loved, well mostly, I loved the discipline of wrestling with a text. It’s a spiritual practice I miss. Early in the week my pattern was to live with the text—think, pray and play with it, carry it around with me to the hospital and committee meetings. The text for the week was always just over my right shoulder.

Then about Wednesday I would pull out the commentaries and take some notes. Thursday, for me, was “fish or cut bait” time, because Sunday was a comin.’ With earnesty now, I looked for a path within the forest of possibilities in my head and notes before me. If sermons make one basic point, then by Thursday I was agonizing over the question, “What’s the point in this text that pierces? Where am I going with this? Where is it taking me?” This could be a very anxious moment for me. Sunday is coming closer and no clear point is emerging. No clear path could be seen. By now it might be Friday or even Saturday.

Over the years I developed this practice: With various ideas and the text before me, I kept asking over and over, “What’s astonishing about this text? Where am I being surprised and radically amazed by this passage? What about this scripture both summons and confronts me, and through me the church and community?”

Recently I was overhearing a debate about how much of the preacher’s life should show in the sermon. I think this is a confusing question. If this means lots of personal references, then we should wonder about ego promotion. But if this means the passion of the preacher about the text, then that is another matter. I assume the person in the pew benefits from our open and lively engagement of the Message. This invites their lively engagement with the text. They want to feel our passion, our curiosity, our questions, and, yes, our excitements.

I’m saying that the most important aspect of sermon preparation is your wrestling with the text—however long it takes—until it blesses you with astonishment. It’s the place to preach from.

On Cracking the Code

This sentence stayed with me: “A church incongruent with its code is the single greatest cause of conflict . . .” (Kevin G. Ford, Transforming Church, pg. 57)

The “single greatest cause of conflict”—well, that’s quite a claim to make. As pastors who spend a surprising amount of time managing conflict, this statement warrants pondering. Typically, in what I read, conflict is framed as heated-up differences over theological concepts or ethical issues or power struggles or misunderstandings.

Ford offers another angle. Conflict can come from changes that are inconsistent with the church’s code, that is, the church’s essence or soul. And every organization, including the church, has a code.

This is certainly true for us individually. Recall a change you were attempting that didn’t feel right. It seemed to be “going against your grain.” Finding it hard to explain, you end up saying something like, “This new look or behavior just isn’t me!” In other words, your code or essence felt violated.

Cracking the code is a right-brained sort of intuition, defying precise definition. Left-brained thinking is more reason-able, as in hammering out a mission statement to initiate and guide changes. But discerning the code calls on another side of us.

I’m reflecting on my last season of pastoral leadership with Pullen Memorial Baptist Church in Raleigh, NC. In 1992, we were deciding whether or not to bless a gay union that had been requested. You and I know this to be the most contentious, divisive issue facing congregations and denominations in our day. Yet in our process of decision-making, we experienced more conflict outside the congregation than we encountered within. Internally, the conflict was intense with about 5% to 7% of the membership choosing to leave. Yet, it was contained. Externally, Pullen was “dis-fellowshipped” from its Southern Baptist family on all levels—local, state and national. I remember wondering, and wonder still, why did our congregation not split down the middle? It was my greatest fear.

Yes, we had in place some clear left-brained statements of identity, in particular, Micah 6:8, God’s requirement of doing justice, showing mercy and walking with humility. But today, after reading Ford’s comment, I am curious if our code, like a keel, also kept us from overturning amid the “whirlwind” of controversy.

And what might be this code that validated the changes occurring? My intuition: most members of Pullen feel different, unconventional, valuing fairness, seeing themselves on the margins of mainstream institutions. Did this account for their inclusion of gays who similarly feel different, on the margins, unconventional, and desiring fairness? Were we being, mostly unconsciously, true to our soul, our essence, our code? Did this congruence keep us from splitting down the middle? I wonder.

So, as Ford suggests, there is detective work within pastoral leadership—cracking the code of your congregation. You investigate clues. You listen for favorite stories of the past. You observe behavior. You notice the architecture. You feel the personality of the congregation. This is intuitive, curious, imaginative, loving work that escapes precision.

And its important work, if indeed lasting changes must be congruent with our code. Lasting changes elicit, “Yes, that’s who we are—at our core, in our soul, from our calling.”

Other questions pop up: In what way does our personal code match or mis-match the code of the congregation? Where does the gospel affirm or challenge the code?

Helping Without Hurting

Here we are, working in one of the “helping professions.” People expect help from us; we expect to give help. However most “help,” I suspect, is hurtful.

Sometimes, but not often, helping actually does mean rescuing, fixing, taking charge. Mary is paralyzed, deep in depression, unable to see options. You help by saying in some way, “Mary, you need a doctor. I will make the appointment and go with you.” Or, someone is controlling the group that you are facilitating. So you say, “Joe, there are others who have not spoken. Let’s hear from them before you speak again.” Or in a crisis, you say, “We don’t have time to process this as we usually do. Lee, will you do this . . . Ellen, would you do that . . . and Eric, do you have time to check with . . . ?”

But most times requests for help and our impulse to help can be saboteurs to genuine helping. Co-dependence looms. “Helper” needs the “helpless;” the “helpless” needs the “helper.”

So what is genuine helping? Recently I was invited to join a healthy, redemptive example of helping. Roy, let’s call him, was struggling with a huge self-defining decision. He came to Jack for help. Jack suggested that Roy invite a few trusted friends to sit with him as he struggled with “what to do.” I was invited to join the small circle of five that met about every other week.

Here is what struck me about Jack’s helping. We began each time with a few minutes of silence that allowed me to get myself out of the way, namely, my desire to interpret, my tendency to offer solutions, my investment in Roy making a particular decision. I needed to be reminded that this is about him, not me. Then Jack, more by example than word, honored, without diminishing, Roy’s suffering. He invited us to be a holding circle, a space without judgment, without advising, without analysis, without fixing, offering instead a prayerful place of trust and not-knowing. Our occasional questions and mirroring kept the inner work with Roy. And work he did! After many months, Roy came to a clearness that empowered courageous action. From his suffering was birthed a Soulful clarity.

This experience reminds me of a question I carried with me as a pastor. When I was in a relationship where I was in the role of helper, particularly when there is no movement toward resolution, I found this question revealing: “Am I working harder than he/she/they are?” If so, I knew my needs—possibly the need to be needed or right or admired—were in the way of their inner work. Then, if I were having a mature moment, I would back off and hold the relationship in grace, asking curious questions, not giving answers, trusting their capacity to discern Spirit, Soul at work in their depths.

Are we not talking about “agape” love here?


What Time Is It — Contextually?

Here is a question to ponder: “Pastor, what time is it? I mean, what time is it for the church in the life of our times? What is it time for?”

You and I occupy a particular place in time. We lead a church of mostly middle-class North Americans in the early 21st century, not to mention other particulars. Other church leaders in various places of time and space have seen aspects of the gospel that address their historical situation. But we have our unique place in time and “where we stand determines what we see.” (Robert McAfee Brown)

I am referring to context. Yet, mostly we focus on the text. We have to. We are paid to. Sundays come at least every three or four days! Our job requires that we ask regularly, “What is the message of this text to be declared and embodied?” Nobody, I assume, presses you to answer the question of con-text? So allow me.

I submit: the clearer our assumptions about context, the sharper the point will be on the text.

Recently I raised the question of context to a circle of six seasoned pastors with whom I meet monthly. I invited them to complete the sentence: “I assume that the church is called in our times to . . .”

Responses welled up from each person, eager, it seemed, for the light of day. This is both my version of what we said, plus what was further stimulated in me.

I assume that the church is called in our times . . .

  • to release its hold on hardened structures and prepare for a church that looks different, smaller staffs, more empowered laity, experimental forms.
  • to do theological work, re-conceiving the meaning of loving God by seeing and loving all living beings as neighbor.
  • to lead dangerously, staying focused on transformation, personal and collective, amid a reactive, polarizing atmosphere resistant to the loss within change.
  • to align with the movement from egoic, us-them, power-over consciousness to a more unitive, interdependent, power-with consciousness of partnership.
  • to welcome dis-establishment as a main-line institution, acknowledge post-Christendom, becoming feisty communities bearing witness to an alternative way of abundant living, more akin to the early church.
  • to transform North American middle-class privilege into sacrificial generosity.

There was a tone of urgency in our responses, an eschatological sense of time running out for enough decisions of care for the earth, for the poor, for the privileged, for the alienated to occur.

And, for us as well, time ran out. It was 4:00, time to stop. So, I left them with an assignment. “In our May meeting, let’s discuss the obvious next step: With these assumptions about doing church in our time, how do these assumptions (and others that come to mind) show up in the way you lead? How does your sense of ‘what time is it?’ or “what is it time for?’ open in fresh ways certain imperatives of the gospel for our day? In short, in what way does your awareness of con-text inform your declaration of text?”

You understand, I trust, that the point of this reflection is not agreement about the responses that came from the group and me. They are illustrative, I hope provocative.

Furthermore, I note that this is a macro question, a “big picture” kind of query requiring a “balcony,” a place apart for reflection. It’s not the kind of question you ask on the run from task to task.

Nevertheless, I challenge you to carve out some time—even twenty or so minutes—-and smoke out your assumptions. I invite you to sit down before the question: “I assume that the church is called in our times to . . .”

Even better, carry the question along with you, pack it away, taking it out occasionally, as you would a pocket watch, asking, “Now . . . what time is it?”


Graceful, Grace-fueled Practicing

With the word, “practice,” have I lost you already?

Spiritual practices can be heavy with expectation, especially self-expectation: “I should pray more, more Sabbath time, more rest, more exercise—more, more, more.” Practices, so subtly, become something you do to reach where you ought to be spiritually. This has a whiff of acquiring, accomplishing, “works righteousness,” to use a traditional phrase.

Wonder with me, can spiritual practicing be graceful, grace-fueled?

We were wrapping up another banjo lesson. Cary Fridley, my teacher, began describing the work involved in “cutting” her next CD: recruiting musicians, practicing privately, practicing together again and again—all in preparation for the final recording session.

“I get increasingly anxious as we approach the recording, she admitted. “Well,” I asked, “what helps you with your anxiety?” Her response was profound beyond her knowing. When I can get to that place where the music is more important than me, then I am not anxious.”

You have been to that place. Recall a time in the pulpit when an inner shift occurs. You get to that place where the “message” becomes more important than your delivery. Self-consciousness fades; “other”-consciousness arises. You feel carried by Something larger, unpredictable, mysterious. It’s no longer, you preaching a sermon. The sermon, it seems, is being preached through you. There is a flow, a freedom, a sense of participating in a Force not your own. How often have I gotten to that place? Not often.

Or, in the midst of an intense pastoral situation, you find yourself at loss for words. Anxiety churns within. You don’t know what to say. Then, on occasion, from that silent place of emptiness and yearning, words come, right words, words that carry grace and truth. You walk away knowing you had received a gift beyond your wisdom. How often have I gotten to that place? Not often.

Or, even in the midst of a committee or congregational meeting “It” can happen. Anxiety is high. Differences are polarizing. Reactivity abounds. Then, miraculously it seems, enough people get to that place beyond self-serving. Here and there, listening happens; truth telling is risked; options surface. Something More than our selves, a Spirit, seems to be at work. The mutual possibilities, the hopes (the Music) become more important than personal points of view (the players). How often have I seen church members get to that place? Not often.

Consider this: spiritual practices help you experience that place more often. All of us from time to time, as noted, know moments of self-transcendence when we cease to be the center of the action. I’m saying that practices help move us from “time to time” to “often,” from occasional “peak experiences” to daily experiences. Spiritual practices develop an inner capacity for detecting and surrendering to the Holy. They sharpen our sensitivities to the Spirit at work in the world. Like with a musician, practicing doesn’t make the Music happen; rather, it allows the Music to be heard and played.

How then can this practicing be graceful and grace-fueled? Well, it’s a matter of where we start. A musician is first captivated by the music, then she begins practicing. We were first loved, then we began learning how to love. You and I were captivated by the Way of Jesus, then we began to practice our vocation of ministry. We start with Grace. You were brought to your knees before this amazement: you are, along with every living being, unconditionally beloved, valued, forgiven, and delighted in—- all gift, not achievement. Made in the image of God, your true nature is to love, to create, and give. This is who you are. This is who I am at my core. This news about you, and all creation, is the Music that resonates deeply and profoundly.

So, practices ring the bell that awakens us to what we already are. Again and again, they break through the amnesia, reminding us of what is given, not achieved. They recall us to our deepest identity as beloved of God. Practices in this sense don’t get us somewhere; they remind us we are already at home in a love from which nothing in life or death, now or later can separate us. Spiritual practices invite us to fall into that Love, regularly as a daily discipline.

Simple? Yes, radically simple, as simple as waking up or putting on a pair of glasses or remembering something forgotten.

Simple, but, oh, so costly. By waking up to our true identity in God’s love, we then begin to practice dis-identifying from every dependency on others to validate us, including ministry. By recognizing our given worth, we then begin to practice letting go of all the ways we attempt to earn our worth, including ministry. By becoming aware of grace, we then begin to practice dying to our ego’s claim as center of our lives.

Grace is the starting point. Grace fuels the practicing. But it is a costly grace. It costs the surrender of every effort at self-justification along the way of transformation.

Seems to me that it’s all about getting to that place where the Music is more important than me. How about you?


On Liberating the Preacher

Preaching may have been my chief cause of anxiety. I come from a tradition where the pulpit and pulpiteer hold a central place both architecturally and vocationally. People come expecting a lively, relevant Word of the Lord. I never shook the audacity of preaching. And I never found a deaf ear to the responses to “how I did.” Often, too often, it seemed to be about me.

So, I see liberation in the idea from family systems’ theorist Murray Bowen, filtered through friend of preachers, Walter Breuggemann (“The Preacher, The Text, and the People,” Theology Today 47 (1990). 237–47).

Bowen noted that life requires homeostasis (balance and stability). For instance, a tripod is more stable than a dyad. When two human beings become anxious they will likely “triangle” in a third person or issue or symptom as a way to reduce the tension. You know all too well the experience: two persons in conflict “triangling” you in as problem solver or the “problem” or the one left to worry about their problem. If it works, you hold the anxiety, they walk away feeling lighter. These lethal triangles are “bread and butter” challenges for pastors.

But here is a positive use of “triangling.” Often preaching is seen as what happens between pastor/preacher (A) and people /congregation (B). It sure looks that way. Preacher in the pulpit addressing people in pew; preacher speaking, congregation listening; preacher interpreting, people agreeing or not agreeing. A two-way conversation, A-B, it seems. And when the conversation is controversial, it’s predictably a win-lose proposition, some agreeing with the preacher, others not. In either case, the focus remains on the preacher and sermon.

What if, as Brueggemann suggests, the voice of the biblical text is “triangled” in as “C”? I’m not talking about “tipping our hat” to the text, seeing the text as a jumping off place for our pet ideas. Rather, in Brueggemann’s thinking, you as preacher (A), along with the congregation (B), come under the authority of the text (C). It’s the text that matters. It is the sense of God’s Word through words, scripture and ours, that matters.

I find this perspective liberating. As I confessed above, I can become overly preoccupied with my voice, feeling the pressure of crafting a correct interpretation, a polished sermon, a brilliant message. Yes, quite a burden to carry.

But can you feel the burden lifting when you turn up the volume, both the voice of the text and the voice of the people? Your voice becomes more prompter than expert. You are free to honestly struggle, play and fuss with the text—out loud—hoping that your words will provoke a similar engagement between listener and text, “B” with “C,” parishioner with God. When it works, or better, when the Spirit works, your interaction, “A” with “C (text)” stimulates the congregant’s interaction with “C” (text). We say in effect: “Folks, this is what I see, feel and hear in this text. What do you see, feel and hear?” The shift occurs: the sermon becomes about God, not you.

I see in this idea an addendum. It occurs to me that “triangling” in the “text” can also be a way of pastoral leadership. Note situations of potential win-lose debate between “A” and “B”—e.g. differences over budget figures or couples in conflict or controversy on health care reform, homosexuality, illegal migrants or any controversial topic. Can you feel the difference, when in such a situation, you intentionally “triangle” in the “text” as “C” (i.e. church mission, God’s love, mind of Christ, covenants, etc.) and ask, “How does our faithfulness to our mutual commitments speak to this problem? What would faithfulness to the “text” look like?” Recognizing that beyond differences is the common desire to love as God loves, your ask, “What shape would this Love take in this situation?”

Maybe we do our best work when we “triangle” in the “texts” of our mutual calling in a variety of conversations, including preaching. What do you think?


The “X” factor: Danger and Opportunity

Let’s think about the dynamics of transference or projection in pastoral ministry.

To be human is to experience transference; the projection of authority on to others, and being the recipient of projected expectations. Who doesn’t hyperventilate slightly at the sound of a police siren signaling us to pull to the side of the road, or the pressure the surgeon feels when introduced as the very best in the country? And how about the knot in our stomach when we are called in for a conference with our child’s teacher, or the relief we feel when, in the midst of a tragedy, the leader—whether physician, parent, or president—comes before us with words of assurance?

For pastoral leaders of congregations, the force of transference is particularly tenacious and pervasive. I don’t understand why, in contrast to psychotherapists, working with transference and counter-transference  is not more apart of our training, because becoming a ‘‘reverend’’ impacts virtually all relationships, for good or ill. We are human beings with a difference. Once you and I assume the role of pastora/leader, this “difference,” this “X” factor, kicks in.

This difference is appropriately accentuated in the ways we fulfill the role. We don the robes. We bear sacred symbols. We risk interpreting Mystery. We preside over rites of passage, from birth to death. Even with our more unknowing than knowing, we still dare to represent God, God’s people and God’s purposes in the world. With “fear and trembling,” we allow maximum transference.

Lucy, a rabbi friend, gave me a book that describes this “X’ factor for me. Jack Bloom, in The Rabbi as Symbolic Exemplar, says that, as ordained leaders of congregations, we are both human beings and living symbols of more than we are. Both are true and remain in tension. Yes, in every sense we are “human beings” with our particular personalities and peculiarities. Also, we are walking, talking, embodied representatives of more. We are living signs pointing beyond ourselves to the larger Reality we name God. And this symbolic identity deepens with each passing pastoral visit, funeral, wedding, and worship service.

And more than symbol, Bloom insists that we are symbolic exemplars. As the ordination of Episcopal clergy words it, we vow to be “wholesome examples” of the gospel. Leaders in other fields are also symbols of more than they are, but few leaders carry such moral freight. Pastors, and in some sense their families, are expected to show, as well as tell, what loving God and neighbor looks like.

There’s opportunity with the “X” factor. You know the privilege of standing by a member’s bedside in solitary. Intensive Care, putting a face to a caring God and praying congregation; or, sitting before a person consumed with self-hatred, confronting the lie with all the authority of your position, saying, “No, the truth is you are God’s beloved”; or, claiming the very force of God’s character by proclaiming in concrete settings that domination of some over others is wrong, evil, violent and counter to the God movement of shalom; or, placing bread into the open hands of a celebrant, saying, “The body of Christ for you.”

Privilege, yes, but also audacity, in accepting the pastoral authority to name, bless, and heal, to express at times a power we don’t feel, to convey an outward boldness with our “knees knocking” out of sight.

Seduction is the danger. With the courage it takes to be a living symbol of more than we are, we assume the perilous risk of believing we are more than we are. Projections are ingested. You tell me that I am wonderful, then I must be wonderful. You tell me that I am not enough, then I must be not enough.

I found this the most severe temptation: moving from having a ministry to becoming my ministry. Our work, intended to be penultimate, can become ultimate. ‘‘Difference’’ can become “special.” “Set apart” can become set apart as “better,” “superior.” Ordination vows can trump the baptismal vows we share with all disciples of Jesus. Our sense of well-being can, ever so gradually, stick to our role, then harden, so much so that the role ceases to be a ‘‘robe’’ we wear for symbolic purposes, then remove. It defines our core identity . . . idolatry, that is.

Ministry as a Research Project

Try this on for size. Particularly when passion drives you to over-functioning, over-investing, over-attachment to results, consider this reframing: treating your work as a research project.

This idea of ministry as a learning project is another leaf from Edwin Friedman’s notebook. Friedman describes the way he offers therapy to clients. He takes with him into the therapy session a yellow legal-sized pad with a line drawn down the middle of the page. On the left side of the pad he writes process notes that might assist him at a later point in the therapy. But on the right side of the pad he records what he is learning that might assist him in his life, either personally or professionally. Later, he discards the process notes while preserving for himself the learning gleaned from the experience.

I attached this picture — a yellow legal-sized pad with a line down the middle — on the inner lining of my mind. It goes with me.

As I approached the time to announce my retirement in 1998, my anxiety spiked. Self-talk was lively: When do I tell? Who first needs to know? How will I say, “good-bye”? How will I feel? How will they feel? What will they say?

My “yellow pad friend” came to the rescue. “What if I treat my last months at Pullen [Memorial Baptist Church] as a research project?” After “drawing a line down the middle,” I began to ask: What will I learn about how I do endings? What will we (both Pullen and myself) learn about our life together during these past fifteen years? Where were noteable evidences of the Spirit at work? What, I wonder, will be the surprises?

During those intense months, there were times I stepped back and worked these questions. And when I did, I tasted the excitement, playful curiosity, and objectivity of a research scientist.

But don’t save it for the end. This practice of reframing works even better during the “everydayness” of pastoral ministry. Without fail, this “yellow legal-sized” image could pull me back from my intensity, with the question, “Let’s see, what am I learning here?”

Pastoral work gives us a ringside seat in the arena of human striving, an up close look at the blows, bruises and knockdowns people experience. Or to shift the metaphor, what better laboratory for observing and researching the ways people find meaning in their lives.

What if we viewed the people involved with us in ministry as our teachers. Beyond showing us how they make sense of life, they will also trigger our emotion-packed addictions, call forth our latent gifts, and open spaces for grace to happen.

We cannot always be effective or faithful. We can always be a curious learner, disciple that is.
